How To Make Sure That Your Product Is Ready For Software Development

Bringing any digital product into being is a complex process. Nevertheless, as software developers, we often meet clients who believe that properly written code can solve any problem and is the Holy Grail of building a product. The truth is; however, that code itself lies on the foundation of thorough preparations and includes a lot of stages and processes.

There are situations when a client approaches us after a failed attempt to build their application with other developers. Those other developers may convince customers that the proposal is perfectly complete, but in the end, they turn out to be unable to deliver the expected results exactly because they don't have a full statement of work.

The Importance Of User Experience Design

Based on hundreds of meetings, I find that one of the most overlooked parts of software development is user experience design. Sometimes, when we start talking about it with clients, they do not take it seriously since they believe that these conversations should be held with designers, not with software developers.

As a result of neglect of UX, I often meet clients who have only the idea of an application with a couple of vaguely described features. They see no more than 20% to 30% of their future product and believe it to be enough to start developing it.

UX is an important part of our process. Before writing code, developers need to know what exactly they are working on. I think it's particularly important to base solutions on specifications defined during user research and by the product team.

So, what needs to be done from the point of view of the design team prior to starting the code production per se? There are a few important prerequisites that can be combined into a sort of checklist.

Specify Target Audiences

It's next to impossible to develop a high-quality, sought-after product without knowing who is going to use it. Every function of your product should solve some problem a user has or help them with achieving their goals. It's necessary to define crucial features and extract non-functional requirements based on key user needs.

You can turn to the persona method (putting yourself in the shoes of your users) in order to systemize what you know about the target audience. It requires building personas for each user type of your product according to preliminary conducted user research. A persona usually consists of approximate age and income, location, lifestyle and goals that they want to achieve by using the product.

Defining your users helps with your empathy and understanding toward them. For instance, if we assume that your target audience lives in the U.S., they are very likely to use a two- to three-year-old iPhone. Does this impact what solutions you should employ while developing software? Yes, it does.

Define User Needs

When you know who you are developing your product for, you can better and more broadly understand what they may need from it. I like to use the user story method to describe functional requirements. User stories are a universal language that helps to efficiently convey to everyone on the team—from analysts to coders—what the product should do.

You can use the following format to craft a user story: "As a [role description], I want [capability], so that [received benefit]." In one sentence, it explains who your target audience is, what they should be able to do with your app and which benefits it should give them.

Describe MVP

Now that you understand what exact user needs your app is going to address, you can precisely describe the minimal viable product. The description should be short and clear, like an elevator pitch, and include a definition of the customers, the value of your solution and how it differs from competitors.

Make sure to also mention expected business outcomes and how you are going to measure them. In the end, define criteria for assessment of implementation correctness. Developers need to understand what results are expected from their work and be able to imagine the final product.

Make And Test Prototypes

When the key functions and target platform for your app are defined, it's time to convert them into simple black, gray and white wireframes linked together into a clickable prototype covering all user stories. The prototype is necessary to evaluate your ideas about the product and validate its functionality through usability testing.

It's much cheaper and faster to make sure that everything works properly during the prototype stage rather than when the app is released. During this stage, the team can identify all sorts of issues, from misleading button labels to holes in user flows.

As a result, you end up with the assurance that the product is going to work well and there will be no need to redevelop it again later. Besides, it's much easier to explain to software developers what you expect from them with a prototype. It saves a lot of time and money. When prototyping is completed, usually the stage of visual design starts, which defines how the interface of the product is going to look.

There's one more thing that you should know in order to successfully design your product. Before starting the UX process, it's crucial to determine prerequisites and your company's definition of complete for each step of this journey. To avoid any mess, you need to know what exactly is necessary to kickstart each phase and what outcomes you should get at the end of them.

It doesn't matter if you have your own developers team or you are outsourcing it; without this preliminary UX design work, I have found that no software development proposal can be as efficient as it needs to be and deliver optimal results.

How Transparent Is Your Software Outsourcing Vendor?

 Over the years and across the countless number of products that I have helped bring to market, the ones that nearly failed were the ones that an organization I worked with at the time used an external software outsourcing vendor. The vendors in question ultimately were selected because an executive's friend referred them or had a piece of the action getting some sort of kickback.

In one particular case, it led to quick agreements that based the relationship on just sheer speculation that the vendor was to be trusted, and thorough vetting was not required. 

The first red flag popped up when the vendors refused our software engineering teams to review detailed resumes. Instead, we received a card stating that the individual had "X" number of years of experience with the exact technology stack that we were using. Because of this, the executive team put pressure on the engineering team to get started right away.

There was not a single test, nor line of code reviewed, nor even questions about code structure and object-oriented programming — not even a problem to solve to see how the engineer approached complex problems. The team grumbled a bit and just focused on the day-to-day while getting the new front end, back end and, supposedly, a tech-lead ready to ramp up on the systems.

The second red flag came when the first group of engineers started onboarding with our teams. It took days of back and forth with the engineers because they were nine hours ahead. It took four to six weeks to start seeing production delivery. The code that was delivered did not pass testing. And a junior developer replaced the senior tech lead.

Staff had to spend more time coaching, teaching and guiding the outsourcing team, which took focus away from critical deliverables and ultimately delayed business objectives by several months. The outcome affected the business, which lost opportunities and frayed existing client relationships. In the end, we all learned a valuable lesson, and we had to have a heart-to-heart talk with the decision-makers concerning all the problems encountered when our teams could not vet the vendor and its candidates thoroughly.

After that, I made sure to review in-depth every single vendor. Yet I still faced enormous challenges when it came to vendor transparency on talent, costs, skills and performance. Other problematic areas I commonly discovered using different vendors was talent assigned to other projects while working on my products, talent rotation and engineers unavailable when meeting critical production deadlines.

To this day, when talking with technology executives, those similar gaps still come up, so I decided to tackle that challenge and push for greater industry transparency.

In leading a software engineering services organization, a strategy I share with business owners, engineering stakeholders and economic buyers is to approach software outsourcing vendors with a vetting plan that focuses on total transparency, talent evaluation, onboarding process strategy, training and retention programs. Furthermore, the vendor needs to be able to understand fully what your needs are. If they don't get it, move on.

So even if you are a small startup or mid-size company, it is useful to have preliminary documentation on the following, if applicable. Based on my experience, here are a few questions to ask about your business before engaging a vendor.

What are your business overview and objectives? 

Spell out what it is that your business is trying to achieve. Also, review the reasons the initiative requires certain technical elements to materialize and maximize ROI.

What does your tech stack look like?

Break down the technology stack you are using or looking to use. This overview guideline is basic and can expand depending on complexity and scope. This includes a full technical stack review, meaning apps and data, utilities, DevOps and business tools. A basic product introduction might entail:

• Agile PM Platform: Documentation (e.g., Jira, Rally, Trello, etc.) 

• Repositories (e.g., GitHub, GitLab, etc..) 

• UX: Adaptive, technical feasibility, asset manipulation

• UI: Performance-optimized

• Front End: Performance/ReST APIs focusing on the presentation layer of architecture schema

• Back End: Schema cocreation/authentication/data management

• iOS: Objective C/Swift/React Native/Flutter

• Android: Android Dev Kit/Java /Kotlin/React Native/Flutter

• QA: Test-driven development/unit testing

• DevOps: Docker/Kubernetes

• Security: Best practices 

• Compliance: Protocols 

• Server Setup: Local, staging, testing, release/production 

What does your architecture overview/workflow/diagram look like? 

1. Presentation Layer: This entails all the components for users to interact with the application (UI stuff too). It is for processing the user's input and returning the accurate response to the user.

2. Service Layer: This serves as a transactional boundary and contains both the application and proprietary infrastructure services.

3. Business Layer: This includes the core business rules and functionality of the application.

4. Data Layer: It's the bottom layer of the application. It communicates with stored user data.

After signing an NDA and presenting the software outsourcing vendor, your business requirements document should cover the following, which you may want the vendor to address:

• Ability to review resumes

• Ability to review preliminary screens from the resumes proposed

• Ability to provide calibration feedback and pivot the search

• Review preliminary technical screen 

• Review technical testing video and actual code of those tests and challenges 

• View resource salary requirements, taxes, benefits costs, insurance and vendor profit (total cost of ownership calculator)

• Review onboarding strategy

• Resource equal replacement contract clause

Bottom Line

Doing your due diligence before embarking on a technical project with software outsourcing vendors is vital to ensure business success. Take time to review all necessary components of such a partnership to ensure goals are understood and processes are outlined across the team from the start of the collaboration.

3 infrastructure principles every IT leader should follow

Leading an IT team and developing code share a few key tenets. Consider these three principles to ensure that your team is flexible, efficient, and prepared

In my experience building and training cross-functional teams, I’ve identified three main principles that apply to both engineering and IT. These principles should be taught to all new hires and adopted by IT leaders everywhere.



Infrastructure principle 1: Build for simplicity

The old adage “Keep it super simple” (KISS) sounds trite but is worth following – no matter how complex your IT system may be.

Would you rather have a clever algorithm that nets a two percent performance improvement or code that is easy to read at 2 am when you’re at home trying to figure out why your site is down? The choice should be clear: Code that’s understandable – especially under less than ideal circumstances – is code that will help you out of a bind and will be easier to maintain, train new hires on, and build. 

Part of simplicity also means meeting your employees where they are. Companies need change as they scale, but in periods of rapid growth, they must also expand their IT team at a similar pace and create systems that reduce friction as much as possible. An example of these sorts of systems is automating your IT ticketing system.

At Coda, there’s an integration between a Coda doc and Slack to automate IT requests. An employee can ask for help in a designated Slack channel, and someone from the IT team replies with a ticket emoji. That emoji triggers the creation of a new ticket in a triaging and tracking doc and assigns an owner to the ticket based on the type of request.

In this way, employees can ask for help with the tools they’re already using for work without having to complete a form or log into separate software. On the IT side, you’re able to automate tasks that would otherwise be manual.

Remember, it’s critical to continue adapting these systems as your company grows and ticketing volume increases.

Infrastructure principle 2: Prepare for failure

It’s a fact of life that all software fails, and history proves that if you fail to plan, you plan to fail. When you design and test your systems to cascade into the backup plan if needed, many problems can be easily avoided or mitigated.

A classic software engineering example is the system by which on-call engineers access production databases. A well-designed system provides key auditing and compliance mechanisms along with access, but if it goes down, you need a secondary system that is just as compliant with your security policies. Importantly, because that secondary access system isn’t used often, it requires robust documentation and needs to be periodically tested, ideally once a quarter.

IT systems, while only internal-facing, should be designed the same way. Approval and escalation processes should always have a backup, playbooks should be written down, and no one person should hold the necessary keys to make changes. If the primary point person is unavailable for any reason, you should still be able to perform business as usual.

Planning for “people” transitions is just as critical. The IT department should always incorporate best practices with documentation and backup plans. This can be as simple as having an on-call engineer when the IT person is on vacation. As your company scales and departments expand, these best practices should also scale. That way, when a critical team member leaves the company, there’s already robust documentation and a succession plan in place.

Infrastructure principle 3: Design infrastructure as meticulously as you write code

Across the board, you should design your internal systems as meticulously as you write code. You would never launch an app without careful planning, seeing around all corners, and addressing P0 bugs. The same should apply to IT.

Treat infrastructure as something as precious as software. No seasoned engineer would find it acceptable to log into a production machine and change code on the fly outside of an emergency – why should your IT configuration be any different?
